The problem with “AI SOC”
Over the past few years, nearly every cybersecurity vendor has claimed to deliver an “AI SOC.”
At first glance, that sounds like meaningful progress. Artificial intelligence promises to address alert fatigue, analyst burnout, and the growing scale and complexity of threats. The vision is compelling: machines augmenting human teams, accelerating investigations, and reducing time to response.
But most “AI SOC” implementations are not a transformation. They are an augmentation layer placed on top of an unchanged system.
AI summarizes alerts. It suggests next steps. It generates reports. These capabilities are useful, and in many cases they improve analyst efficiency. But the underlying model of work remains the same. Humans still perform the majority of the investigation. Workflows remain fragmented across tools. Context is still lost between steps.
The result is a faster SOC, but not a fundamentally different one.
To understand what is actually changing and what is still missing, we need a clearer way to think about the evolution of security operations.
A maturity model for the AI SOC
The term “AI SOC” has become too broad to be useful. It now encompasses everything from machine learning detections to copilots to automation platforms. Without a clearer model, it becomes difficult to separate meaningful progress from incremental improvement.
A more useful way to understand the space is as a progression across four levels of maturity:
- AI-Enhanced SOC
- Automated SOC
- Agentic SOC
- Governed Agentic SOC
Each level represents not just a change in technology, but a deeper shift in how work is structured, executed, and controlled.
Level 1: AI-Enhanced SOC Groups: Structuring Insights Into Reusable Knowledge
Intelligence layered onto human workflows
The first wave of AI in security operations focused on assistance. These systems act as copilots, helping analysts move faster by summarizing alerts, recommending actions, and simplifying access to data.
This model delivers real value. Triage becomes faster, investigations start with better context, and reporting becomes less time-consuming. But fundamentally, ownership of the work does not change. The human remains responsible for decisions and execution.
Context is shallow and session-based. It exists within individual interactions rather than accumulating over time. Workflows still span multiple tools, each with its own limited view of the data.
As a result, while the SOC becomes more efficient, it remains constrained by human capacity.
Level 2: Automated SOC
Playbooks at scale, but bounded systems
The next step introduced automation. SOAR platforms and workflow engines removed humans from repetitive, well-defined tasks. Enrichment, ticketing, and basic response actions could be executed automatically.
Today, this layer is evolving. Platforms are incorporating AI to generate workflows dynamically, enable natural language orchestration, and introduce early agent-like behavior. Tools like n8n reflect this shift toward more flexible automation.
But these systems are still grounded in predefined structures. Even when workflows are generated dynamically, they remain constrained by automation-first architectures.
Context remains fragmented. Execution does not fully shift to an autonomous system.
These approaches scale, but only within the boundaries of the workflows they can define.
Level 3: Agentic SOC
From assistance to execution
The emergence of AI agents represents a more fundamental shift. Instead of assisting humans or extending playbooks, agents can reason about tasks, take actions, and coordinate with other agents.
In an Agentic SOC, the system begins to resemble a workforce rather than a collection of tools. Specialized agents handle alert triage, enrichment, investigation, and elements of response. Workflows become dynamic, adapting to each situation rather than following predefined paths.
Context begins to persist across the lifecycle of an investigation. Multiple agents contribute to a shared understanding, enabling more coordinated and informed decisions.
This is the first level where the SOC starts to move beyond human throughput constraints. Work can be executed end-to-end by the system, with humans stepping in for exceptions or oversight.
But this introduces a new problem.
The hidden risk: ungoverned autonomy
As systems become more autonomous, they also become harder to control.
How do you ensure agents operate within defined policies?
How do you audit the decisions they make?
How do you prevent unintended or unsafe actions?
Without clear answers, agentic systems become difficult to trust. They may be powerful, but they are often opaque and unpredictable.
In this sense, ungoverned agentic systems risk becoming faster versions of the same fragmented systems they were meant to replace.
Level 4: Governed Agentic SOC
Intelligence, coordination, and control
The next evolution is not simply more capable agents. It is governed systems of agents, where intelligence, coordination, and control are built into the foundation.
In a Governed Agentic SOC:
- Context is structured, persistent, and accumulates across the lifecycle of an investigation
- Coordination is explicit, with agents operating as a cohesive system
- Work is shared, visible, and collaborative across humans and agents
- Execution is governed by policy, ensuring actions are controlled, auditable, and explainable
This is what transforms agents from powerful tools into trusted systems
Where the market is today
Despite rapid innovation, most organizations remain in the first two stages. Copilots and automation platforms are widespread, and many are beginning to incorporate AI-driven workflow generation and early agent-like capabilities.
But most still operate within automation-first architectures.
Agentic approaches are emerging, but governance remains largely unaddressed. Many platforms claim to be agentic, but few have the underlying architecture required to support governed, enterprise-scale systems.
A practical framework for evaluating AI SOC platforms
Playbooks at scale, but bounded systems
To cut through the noise, it is helpful to evaluate AI SOC platforms based on a consistent set of attributes.
These attributes reflect how systems evolve from assisting humans to operating as coordinated, governed systems. They capture shifts in execution, context, workflow design, coordination, control, and auditability.
When viewed through this lens, the progression across the four levels becomes clear:

Most platforms today cluster in the first two stages, with emerging offerings beginning to explore agentic models. Very few have addressed governance as a foundational requirement.
Why this matters now
Security teams are facing a structural constraint. The volume and complexity of threats are growing faster than human capacity to manage them.
AI assistance helps. Automation extends that further. But neither fundamentally changes the equation.
Without a shift in how work is executed, security teams remain limited by the same underlying constraints, regardless of how much AI is added on top.
Why the SOC must evolve to governed agentic systems
The progression to governed agentic systems is not simply about improving efficiency. It is about overcoming the structural limitations of earlier models.
At earlier stages, the SOC remains constrained in four fundamental ways.
First, improvements in speed are still tied to human capacity. AI assistance helps analysts move faster, and automation reduces manual effort, but the system remains human-bound.
Second, decisions are made with fragmented context. Information is distributed across tools, steps, and sessions, and does not accumulate in a meaningful way. Each action is taken with a partial view of the problem.
Third, workflows are inherently rigid. Even as automation becomes more dynamic, it remains anchored to predefined structures. When situations fall outside of those structures, systems either fail or require human intervention.
Finally, as systems become more autonomous, they introduce a new challenge: trust. Without governance, it becomes difficult to ensure that actions are consistent, safe, and aligned with policy.
A governed agentic SOC is the first model that addresses all of these constraints simultaneously.
Work is no longer limited by human throughput, but scaled through coordinated agents. Context is no longer fragmented, but persistent and cumulative. Workflows are no longer predefined, but dynamically constructed based on the situation. And critically, execution is governed, making actions auditable, controlled, and explainable.
This is what transforms the SOC from a faster system into a fundamentally different one.
Final thought
The term “AI SOC” promised transformation. But transformation does not come from adding AI to existing workflows. It comes from rethinking the system itself.
The next generation of security operations will not be tool-centric, human-bound, or loosely automated. It will be context-driven, agent-coordinated, and policy-governed.
That is the shift from AI SOC to Governed Agentic SOC.
And that is where the real change begins.
